Revenue, margin and cash flow gaps identified within 48 hours of your evidence pack
At a Glance: Owner-led Australian premium confectionery manufacturer under new ownership | Capacity utilisation at engagement: 12.5% | Revenue at engagement: 60% of breakeven | Revenue concentration: 55% in three distributors | Accounts ordering: under 9% of the database | Strategy approved: day 17 | Breakeven: 27% of installed capacity
The Situation
The new owners had a premium product, a production-ready plant and a large database of past trade buyers. The plant was running at 12.5% of capacity, and revenue sat at 60% of breakeven while the fixed cost base was carried in full.
The constraint was commercial, not operational. Fewer than 9% of trade accounts were ordering. 55% of revenue sat with three distributors on discounts that had never been written down. There were no signed trading terms and no pricing authority, and the owner had one hour a day for selling.
The Brief
Fixer48 was engaged to build the commercial engine the business lacked, within the capability it already had:
Install channel architecture, trading terms and pricing authority inside 30 days
Rebuild the cost model and set a price structure that holds margin in every channel
Reactivate the dormant account base, then open distributor, banner group and multi-store channels
Write every activation as a procedure the owner could run in one hour a day
The Approach
0 to 30 Days - Foundation
The baseline was confirmed inside two weeks. The strategy and a 40-gap, six-month activation plan were approved in writing on day 17. Six commercial policies were in force by day 19, covering pricing protection, minimum orders, channel authority, collections, onboarding and food safety.
30 to 90 Days - Activation
The reactivation program converted calls to orders at 16% against the 10% modelled. A price increase went live, and the price list was rebuilt so retailers earn a consistent 40% margin on every line. A multi-store specialty grocer returned to shelf on the supplier's terms and removed its trading rebate.
90 Days Onward - Channel Expansion
A national independent retail banner group appointed the business as a supplier. The distributor channel opened on a single rate card with no exclusivity granted, and the first wholesaler converted within weeks. One national supermarket chain has kept a seasonal ranging conversation open.
Challenge and Outcome
Key Challenges Addressed
How do you fill idle capacity when the owner has one hour a day to sell?
How do you hold a premium price without discounting?
How do you open new channels without them competing?
What Fixer48 Delivered
Procedure-driven activations, with call conversion running 60% ahead of model.
A price architecture giving retailers a consistent 40% margin, with written pricing protection and one governed distributor rate.
A six-channel architecture that has produced a banner group appointment, a multi-store grocer back on shelf and a distributor network forming.
Growth Forecast and Future Potential
Breakeven sits at 27% of installed capacity. The plant can deliver eight times its starting volume with no new capital, site or headcount. While capacity is idle, each additional unit carries only its materials cost, so growth flows straight to margin. The unrealised revenue and margin potential sits in distributors, banner group stores, multi-store retail and national seasonal ranging.
What This Engagement Demonstrates
Growth was not a product or capacity problem. It was a commercial engine problem. Fixer48 built that engine around the owner's available time, with every activation written as a procedure, every result tracked, and every channel governed so volume grows without eroding price.
Core capabilities: channel architecture, pricing and margin governance, cost modelling, account reactivation, distributor and banner group development, and owner-executed operating rhythm.
