The structured diagnostic and evidence-gathering phase that builds the factual foundation for all subsequent CPS work. No recommendation is made and no initiative is designed without the evidence base established in this stage. This stage combines financial analysis with structured stakeholder interviews to produce a consolidated picture of the business across revenue, margin, cost, people and process. At the conclusion of Stage 2, a Commercial Performance Index baseline is established. Each of the six primary CPS revenue drivers is scored from one to five based on the evidence collected. This score is the benchmark against which the Confirmed Growth Roadmap at Stage 6 is measured.

Foundation Evidence Pack: a consolidated diagnostic document covering revenue performance, margin analysis, cost structure, customer concentration, pricing assessment and organisational capability, including the Commercial Performance Index baseline score.

The Foundation Evidence Pack is translated into a clear, commercially quantified Findings and Strategy Report. Every finding is supported by evidence collected in Stage 2. Every recommendation is prioritised by commercial impact and sequenced for execution. This stage includes a formal findings presentation to the client leadership team. It is a structured alignment session designed to ensure that findings are challenged, priorities are agreed and sequencing is confirmed before a single initiative is activated. Nothing proceeds to Stage 4 until the client has reviewed, challenged and confirmed the findings and agreed the priority sequence in writing. This is a deliberate discipline. It protects the client from pursuing the wrong initiatives and protects the integrity of the engagement.
Deliverable:
Findings and Strategy Report: a written commercial assessment with quantified opportunity, prioritised initiative sequence, risk assessment and recommended KPI framework. Presented to the leadership team and confirmed in writing before Stage 4 commences.
What we need from you:
Active participation in the findings presentation. Written confirmation of the agreed initiative sequence within five business days.
Agreed initiatives are commenced in priority sequence. This is where the CPS diverges most sharply from conventional consulting. Fixer48 does not hand over a report and disengage. The engagement remains active through implementation because the gap between strategy and execution is where advisory value is most commonly lost. Progress is tracked through a structured weekly operating rhythm combining field observation, executive input and financial performance data. Where an initiative is not tracking as expected, the approach is adjusted before the gap becomes a problem.

Stage 5 runs continuously alongside implementation in Tier 3 engagements, ensuring every activated initiative is tracking against its intended outcome. Where something is working, it is accelerated. Where something is not, it is adjusted before the gap compounds. Where calibration reveals a deeper issue, the Commercial Forensics process is activated: a systematic mapping of the business from customer order through to fulfilment, establishing the true cost per unit and the margin recoverable through correct pricing and overhead recovery. The overhead recovery model is rebuilt from the ground up. In most engagements, this forensic layer surfaces two to five margin points of recoverable value that implementation alone would not reach. Stage 5 is included in Tier 3 engagements. Tier 2 closes with a structured handover document in place of ongoing calibration.
