Revenue, margin and cash flow gaps identified within 48 hours of your evidence pack
At a Glance: Owner-led Australian critical power equipment and service business | Markets: rail, roads and traffic, data centres, battery storage, service and repair | Growth plan: 2x revenue in 12 months across 106 named revenue tracks | Approved forecast: new orders up 60% | Commercial Performance Index: doubled, 8 to 16 out of 30 | Trading income: more than doubled in one quarter | Commercial gaps found: 45 in 10 days
The Situation
The owner had a business with two decades of capability and no commercial engine. Its equipment was approved on network registers, its know-how in Australian heat was hard to copy, and its workshop repaired what it sold. But revenue arrived inbound, quotes went out and were never followed up, and every customer was managed the same way.
The constraint was commercial rhythm, not product. The books understated the business: service and repair was worth more than twice what the accounts showed, and almost 9% of a year's revenue sat in completed work that had never been billed or collected. The growth was already inside the business. It needed a system and a cadence to release it.
The Brief
Fixer48 was engaged to build the commercial engine the business lacked, working directly with the owner:
Fix the commercial foundation before chasing new revenue
Find and release the revenue and margin already inside the business
Build a named growth plan for every major account and every market
Install a daily operating rhythm with the owner, measured on evidence
The Approach
Weeks 1 to 4 - The Foundation
Fixer48 scored the business across six revenue drivers and found 45 commercial gaps in 10 days, none of which needed a new customer to fix. Every gap was ranked and given an owner and a date. Quoting, pricing authority and freight were fixed first, so that every new order would land at the right margin.
Weeks 5 to 15 - The Activation
The 20 largest accounts were diagnosed one by one, producing a growth plan of 106 named revenue tracks and 308 dated actions across 48 weeks. Reading every invoice line surfaced the service revenue the books had missed and the completed work never billed. A tiered price structure with a 30% gross margin floor went in, and 50% payment in advance became standard on project orders, proven on the first large order.
Weeks 16 to 23 - The Momentum
The owner signed off a bottom-up FY27 forecast in week 18, and strategies for six markets followed by week 23. Fixer48 now runs a daily dialogue with the owner, preparing every proposal, email and strategy ready to review and send, with outbound activity every working day and a monthly performance review alongside the finance advisers. In a single month Fixer48 delivered 28 document versions. From July to September 2026 trading income more than doubled, service and repair revenue rose 134.8% and the repair queue fell 71%.
Challenge and Outcome
Key Challenges Addressed
How do you grow a business whose own accounts understate it?
How do you lift margin and cash on the orders already being won?
How do you build sales momentum without a sales team?
What Fixer48 Delivered
Service revenue found at more than twice the booked figure, and almost 9% of a year's revenue identified in work done but never billed or collected.
Three price tiers, a 30% gross margin floor and 50% payment in advance, adding 10% to FY27 cash on the same orders.
A daily rhythm with the owner, outbound every working day, with product quotes converting four times in five.
Growth Forecast and Future Potential
The plan targets 2x revenue in 12 months, built from 106 named revenue tracks with every dollar set against an account and a close date. The owner has already signed off a forecast of new orders 60% above the prior year, built from twelve months of invoice history, contracted work and a monthly new-business target. Above both sits a market the forecast carries at nil until the first order lands: battery energy storage with solar, now in two pilot projects. The unrealised revenue and margin potential sits outside the forecast, which is exactly where an owner wants to find it.
What This Engagement Demonstrates
The capability was never the problem. Commercial rhythm was. Fixer48 doubled the Commercial Performance Index from 8 to 16 out of 30, built a named plan to double revenue in 12 months, and installed the daily rhythm with the owner that turns the plan into orders. Fixer48 does not hand over a report and leave. It works beside the owner every day, prepares the work ready to send, and holds every number to evidence until the orders land. If your business has more in it than its numbers show, that is where Fixer48 starts.
Core capabilities: commercial diagnostics, revenue and margin recovery, pricing and terms architecture, account and channel strategy, bottom-up forecasting, and owner-led sales rhythm.
