Revenue, margin and cash flow gaps identified within 48 hours of your evidence pack
At a Glance: Established Victorian manufacturer and distributor | Revenue: $15M+ | Gross margin declining 4+ points over five years | Acoustic segment growth: 87-162% year on year | Four new market segments identified | Commercial growth roadmap delivered: 90 days
The Situation
A long-established plastic and fabricated board manufacturer and distributor had grown consistently over several years, with revenue increasing strongly post-COVID. On the surface, the business looked healthy. Revenue was up, customers were buying, and the team was busy.
But underneath the top-line growth, gross margin was quietly eroding. From a high of 31.29% in FY18/19, overall GM had slipped to approximately 27% by mid FY22/23 - a decline of more than four percentage points. In a business turning over $15 million-plus, that margin erosion represents hundreds of thousands of dollars in lost gross profit each year.
The owner knew something was off. He just didn't know exactly where to look - or what to do about it.
The Brief
Fixer48 was engaged to conduct a structured commercial review and deliver a prioritised growth roadmap the owner could act on immediately.
The brief covered four areas:
The Approach
Rather than starting with marketing or digital activity, Fixer48 started with the numbers. Two years of product group sales data was analysed alongside financial statements before any recommendation was made. Every finding was evidence-based.
The Product Mix Problem
The analysis showed the business had drifted toward volume at the expense of margin. High-margin lines - Precision Cutting (61% GM), Alifrost (74% GM), and Acrylic/Perspex (48% GM) - were either flat or declining as a share of revenue. Lower-margin commodity lines such as Whiteboard (12.65% GM) had grown to become one of the largest revenue contributors. The business was working harder for less return.
The Acoustic Opportunity
The acoustic products category was the standout finding. EchoPanel and Autex had grown 87% year on year. Precision Cutting had grown 162%. Vertiboard had grown 87%. The market was moving toward acoustic solutions across commercial fit-out, education, healthcare, and premium residential. The business had the products, the supplier relationships, and the technical capability. What it lacked was a deliberate commercial strategy to capture the opportunity at scale.
The Customer Visibility Gap
Top 10 customers were reviewed monthly by sales volume - but not by product mix. The business had no clear line of sight on which customers were buying high-margin product and which had quietly shifted their spend toward commodity lines, often project by project without anyone noticing. This was both a risk and an opportunity.
Challenge and Outcome
Key Challenges Addressed
How do you grow revenue meaningfully in a mature commodity-driven market without simply competing on price?
How do you shift a product mix that has drifted toward volume when the sales team is incentivised on revenue, not margin?
How do you build a segment-specific commercial approach when the business has historically treated all customers the same way?
How do you evaluate a pipeline of new acoustic product formats without committing operational resources before validating market fit?
What Fixer48 Delivered
Four new market segments identified and prioritised - commercial office fit-out, education, healthcare, and premium residential - each with a distinct buyer profile, purchase driver, and entry approach.
A product mix target framework with monthly tracking against margin contribution, not just revenue - giving the owner a simple tool to monitor drift before it compounds.
A customer re-engagement plan identifying existing accounts buying commodity only but with the profile and project pipeline to buy acoustic.
A structured new product evaluation process assessing cut-to-shape panels, bespoke acoustic design, and flat-pack assembly formats against margin, market fit, and operational feasibility.
The Deliverable
Fixer48 produced a commercial growth roadmap covering the situation assessment, product mix analysis, segment opportunity mapping, customer mix review, new product pipeline evaluation framework, a prioritised 90-day action plan, and a 12-month revenue growth target by segment.
The document was structured for immediate owner use - evidence-based, commercially grounded, and written to be actioned, not filed. Digital activity was scoped as one supporting element of the go-to-market approach, not the strategy itself.
"The numbers were always there. Nobody had taken the time to read them properly and turn them into a plan." From the client debrief following delivery of the Fixer48 Commercial Growth Roadmap
What This Engagement Demonstrates
This engagement is representative of Fixer48's approach to commercial growth advisory for established SMEs. Fixer48 delivered a roadmap that moved straight from the advisory process to an active commercial program.
Core capabilities demonstrated in this engagement include product mix analysis, margin recovery strategy, market segment identification, customer portfolio management, and commercial go-to-market planning.
