What to have ready before a commercial diagnostic

A commercial diagnostic is only as good as the evidence behind it. Have seven financial records and four people ready, and preliminary gaps in your revenue, margin and cash flow are identified within 48 hours of the evidence pack arriving.
The seven financial records
- Profit and loss: three years of actuals and the current year to date.
- Balance sheet: current and prior year.
- Aged receivables and payables.
- Your top 20 customers by revenue and margin contribution.
- Pricing schedule: current pricing by product, service line and customer segment.
- Cost structure: direct costs, overhead allocation and the recovery methodology.
- Organisation chart: structure, headcount and commercial role definitions.
The four people
- The business owner or CEO: strategy, growth ambition and the primary constraints.
- Commercial leadership: sales pipeline, account management practice and pricing authority.
- Operations leadership: capacity, process, cost structure and delivery.
- Finance leadership or your accountant: reporting, margin visibility and working capital.
What each record shows
Each record maps to one of the three levers. The profit and loss and your top 20 customers show where revenue is coming from and where the next revenue could come from. The pricing schedule and cost structure show what each customer, product and job really earns. The balance sheet and the aged receivables and payables show why cash does not match the P&L.
What happens once it arrives
Within 48 hours, preliminary gaps in revenue, margin and cash flow are identified. In week 1 the Foundation Report scores six primary revenue drivers from one to five to set your Commercial Performance Index baseline, and you confirm the evidence is complete and accurate before the next gate opens.
