Revenue, margin and cash flow gaps identified within 48 hours of your evidence pack
A six-stage, evidence-based engagement methodology that finds and delivers the revenue and margin your business is not yet collecting.
Most B2B businesses are not short of opportunity. They are short of the commercial structure to capture it. Revenue is being left uncollected. Margin is eroding through undisciplined pricing. Customers who could be spending more are being serviced rather than grown. The business is running on instinct where it should be running on evidence.
The Fixer48 Commercial Performance System (CPS) is built to close that gap. It is a structured, six-stage engagement methodology developed from three decades of operating experience across CEO, GM and MD roles in manufacturing, distribution, wholesale, FMCG, technology and multi-site operations. It is not a consulting framework applied from the outside. It is a practitioner's model built from the inside.
The CPS is designed to be rigorous enough to satisfy a board, practical enough to be implemented by a leadership team, and commercial enough to pay for itself within the first engagement period.
How the CPS Works
The CPS operates across six stages. Every engagement begins with a Preliminary Diagnostic. From there, the engagement runs to one timeline: the first 90 days are the commercial sprint, opening with four gates in the first four weeks, followed by three months of strategic implementation that closes at week 26. Every stage produces a deliverable the client owns. The engagement does not proceed to the next stage until the client has confirmed the findings and agreed the sequence.
Implementation begins at Stage 4, not at the end of the engagement. By the time the final deliverable is in the client's hands, the business is already moving.
Stage 1: Preliminary Diagnostic
The entry point to every CPS engagement. Before a dollar of fee has been committed, a structured commercial lens is applied to the business to identify the highest-probability performance gaps and value levers. This is not a generic intake process. It is pattern recognition developed across decades of operating experience, applied to get to a credible and specific view of the opportunity.
The client receives a written Preliminary Diagnostic Summary: key commercial observations, the primary levers identified, and the proposed engagement scope. This document forms the basis of the client proposal.
Deliverable: the Preliminary Diagnostic Summary.
Your commitment: a candid, senior-level commercial discussion, access to basic financial and operational context, and a response to the summary within five business days.
Stage 2: Evidence and Foundation
The structured diagnostic and evidence-gathering phase that builds the factual foundation for all subsequent work. Three years of P&L actuals, balance sheet, aged receivables, customer revenue concentration, pricing schedules, cost structure and organisational capability are collected and analysed. Structured stakeholder interviews are conducted with the owner, commercial leadership, operations and finance.
At the conclusion of Stage 2, a Commercial Performance Baseline is established. Each of the six primary CPS revenue drivers is scored from one to five, producing the Commercial Performance Index for the business. This is the benchmark against which every subsequent stage is measured.
Deliverable: the Foundation Evidence Pack, including the Commercial Performance Index baseline.
Your commitment: full access to financial reporting and cost data, and key people available for structured interviews in week 1. The evidence pack checklist sets out what to have ready.
Stage 3: Evaluation and Findings
The Foundation Evidence Pack is translated into a Findings and Strategy Report: a commercially quantified assessment of the primary performance gaps, a prioritised initiative sequence, a risk assessment and a recommended KPI framework. A formal findings presentation is delivered to the client leadership team.
Nothing proceeds to Stage 4 until the client has reviewed, challenged and confirmed the findings in writing. This is a deliberate discipline. It protects the client from pursuing the wrong initiatives and protects the integrity of the engagement.
Deliverable: the Findings and Strategy Report.
Your commitment: active participation in the findings presentation, honest challenge of the findings, and written confirmation of the initiative sequence and KPI framework within five business days.
Stage 4: Activation and Observation
Initiatives agreed in Stage 3 are commenced in priority sequence. Fixer48 remains embedded in the business through implementation. A structured weekly operating rhythm combines field observation, executive team input and financial performance data. Where an initiative is not tracking as expected, the approach is adjusted before the gap becomes a problem.
Revenue initiatives, margin corrections, operational improvements and commercial capability building all run in parallel, anchored to the KPI framework established in Stage 3.
Deliverable: weekly activation reports through the first 90 days, then monthly commercial performance reviews.
Your commitment: executive participation in the weekly operating rhythm, timely decisions on adjustments and honest reporting of performance data.
Stage 5: Commercial Calibration and Forensics
Stage 5 is a continuous discipline running alongside implementation. Every activated initiative is tracked against its intended outcome. Where something is working, it is accelerated. Where it is not, it is adjusted before the gap compounds.
Where calibration reveals a deeper issue, the Commercial Forensics process is activated: a systematic mapping of the business from customer order through to delivery, covering labour, overhead allocation, supply chain, warehousing, distribution and sales cost. Where the cost model is incomplete or incorrectly allocated, it is rebuilt from the ground up.
Deliverable: calibration reports and, where Commercial Forensics is activated, a Forensic Cost and Recovery Report with a rebuilt overhead model.
Your commitment: active participation in calibration sessions and full operational access where forensic investigation is required.
Stage 6: Confirmed Growth Roadmap
The Confirmed Growth Roadmap is not a summary of what has happened. It is a validated, evidence-based commercial plan the client owns from the moment the engagement concludes. Every element within it has been tested against implementation, calibrated against real performance data and agreed by both parties.
It contains the commercial impact summary, completed and in-train initiatives, validated growth priorities for the 12 months ahead, a live KPI framework, the Commercial Performance Index comparative score and a commercial risk register. The client leadership team owns and operates it independently from the moment the engagement closes.
Deliverable: the Confirmed Growth Roadmap.
Your commitment: participation in the roadmap validation session and a named internal owner for each ongoing initiative and KPI.
What the CPS Delivers
A full six-month engagement targets 20% revenue growth and a minimum 2 to 3 point margin improvement within 12 months. Those numbers are not projections. They are targets established against the evidence gathered in Stage 2 and tracked through every subsequent stage.
Every engagement is designed to be self-funding within the first engagement period. What three margin points are worth to a $20m business shows the arithmetic.
The Engagement Timeline
The CPS runs to one timeline. The first 90 days are the commercial sprint.
Weeks 1 to 4: the plan
Four gates, each signed off by you. Week 1: the Foundation Report and Commercial Performance Index baseline. Week 2: the Findings and Strategy Report. Week 3: special projects identified in the findings are scoped, costed and timed. Week 4: the implementation schedule is confirmed, KPIs are locked and every action has an owner. You can stop at week 4 with the signed-off plan and run it yourself.
Weeks 5 to 13: the plan at work
Fixer48 works inside the business alongside your team, activating initiatives in priority order, with activation tracked and reported every week and Commercial Calibration running alongside. Day 90 is a formal review that confirms your 12-month commercial trajectory before the engagement proceeds.
Weeks 14 to 26: the following three months
Business KPIs move to a monthly reporting cycle, with a special sprint reactivated where the business needs extra resource. Strategic implementation builds on the framework set in the first four weeks: Commercial Forensics, the overhead recovery rebuild wherever cost is incomplete or misallocated, and every initiative still in train embedded with a named owner and a live KPI. The engagement closes at week 26 with the Confirmed Growth Roadmap.
Where to Start
Every engagement begins with a Preliminary Diagnostic. A structured, senior-level commercial discussion that establishes where the opportunity sits before any further commitment is made. The diagnostic costs nothing beyond the conversation.
If your business has capable people, strong products and real market demand but is not converting that into the financial performance it should be delivering, the constraint is almost always commercial.
It is time you realised the potential of your business.
